Ecosystems · a field note

thinking in ecosystems is a different game.

most people play to beat one rival. ecosystem players build the board everyone else plays on. here's how we think about it, receipts included, no hype.

01 · the field

you're not playing against one rival

the field you picked might not be the field you're actually in.

  • the threat rarely comes from where you're looking.Kodak was watching other film makers. The thing that changed its world came from phones and the web, a whole other arena.Ron Adner, on ecosystem disruption (Tuck School of Business)
  • companies grow inside networks, not alone.Partners, suppliers and customers grow together, so the real question is which network you are building with.James F. Moore, “Predators and Prey”, Harvard Business Review, 1993

02 · the bet

every product is a bet on other people

your thing only works if their things work too.

  • co-innovation risk is real.If a partner's piece isn't ready, yours doesn't land either, however good it is.Ron Adner, The Wide Lens (2012)
  • someone has to say yes before the customer ever sees it.That's adoption chain risk: every link between you and the end user has to want it.Ron Adner, The Wide Lens (2012)
  • draw the map first.Who has to do what, and who has to agree, before anything ships. Then build.Ron Adner's value blueprint

03 · the honest numbers

most ecosystems don't last

real numbers, not the main-character version.

  • fewer than 15% were sustainable over the long run. That's BCG's finding across the ecosystems it studied. It's not the same as “85% fail”, so we don't say that.Boston Consulting Group, “Why Do Most Business Ecosystems Fail?”, 2020
  • it's mostly a design problem, not an effort problem.Six of the seven ways BCG saw ecosystems fail came down to how they were designed.Boston Consulting Group, 2020
  • being first didn't decide it.A strong base and the right partners mattered more than getting there early.Boston Consulting Group, “What Does a Successful Digital Ecosystem Look Like?”, 2019

04 · the vibe check

three checks for a healthy one

ask these of any ecosystem. ours included.

  • productivity: does it make building easier? If every new thing costs as much as the first, it isn't an ecosystem yet.Iansiti & Levien, via Harvard Business School Working Knowledge
  • robustness: can people rely on it when things shift?A base that breaks under change takes everything on top down with it.Iansiti & Levien
  • niche creation: does it open room for others?A healthy keystone makes space for more players, not fewer.Iansiti & Levien
  • the pieces should fit each other specifically.Generic parts don't make an ecosystem; parts that are worth more together do.Jacobides, Cennamo & Gawer, Strategic Management Journal, 2018

05 · the move

build once, reuse everywhere

modularity is how separate pieces work together without one boss running everything.

  • modules let many players coordinate without top-down control.Clear seams between parts are what let an ecosystem grow past one team.Jacobides, Cennamo & Gawer, 2018
  • our shape: 360 core foundations, then 12 Business Foundations, then products. Each new thing starts where the last one finished, on the same base.DebugInit's own design
  • reuse is a choice we made, not a stat we're flexing. We haven't found a number we'd stand behind for it, so we just say it plainly.research/13, gaps

06 · the mindset

seeing patterns without fooling yourself

gut feel is real. it just needs the right conditions to be trusted.

  • experts match a pattern, then check it.Recognising a situation comes first; a deliberate check of the plan comes right after.Gary Klein's recognition-primed decision model
  • trust it where the world is regular and the feedback is real.Confidence alone proves nothing. Practice in a field that gives honest feedback does.Kahneman & Klein, American Psychologist, 2009
  • our habit: name the pattern, then test it before we build. Not delulu, not instinct for its own sake. Patterns, checked.how we work

07 · the plan

how we'd play it

small base, honest map, partners first.

  • map who has to say yes before we ship.Every partner, every approver, every link to the person who uses it.Ron Adner
  • design the ecosystem before scaling the execution. Most failures are designed in, so we design them out first.Boston Consulting Group, 2020
  • invite, don't corner.Keystones share value. That's what keeps everyone else in the game.Iansiti & Levien

The letter

Why one ecosystem, and why now.

Dear reader,

If it looks like we're working on lots of different products, here is the truth: we're building one ecosystem.

Take Pulse. It has layers: your private space, your public space and your work space, all in one place. That's the whole idea, in miniature.

Building an ecosystem in the AI era takes a different strategy from building one app. That's why we're building intelligent systems now: one base, many layers, and intelligence across all of them.

A note from the founder

These are not assumptions. They come from finding patterns and recognising them, not from delusion, being delulu, or a gut feeling. They come from knowing where you are while you explore many paths and keep expanding.
